The $169 Lesson: When Google Ads Conversion Tracking Quietly Breaks

Last year we ran a Google Ads campaign for our own agency. Seven days, 17 clicks, S$169 spent, zero conversions recorded. The ads were fine. The landing page was fine. Real enquiries were still arriving. The tracking had silently broken, so every enquiry we paid for was invisible to Google. The week Google saw nothing

Nothing looked wrong. The ads were serving, the page loaded fast, the form worked, and leads kept reaching our inbox. But the code that tells Google "this click became an enquiry" had stopped firing after a site update. No alert, no error. We caught it in a weekly review: a week of spend, nothing recorded. Tracking does not break loudly. It goes quiet.

Why is this worse than a reporting bug?

A reporting bug understates your results. A tracking break rewires how Google spends your money. Smart Bidding, Google's automated bidding system, learns from conversions. Feed it zeros for a week and it optimises toward nothing: bids drift away from the searches and audiences that were working, and cost per lead decays while spend continues at full price. When tracking returns, the algorithm has a week of false history to unlearn.

The ads were fine. The landing page was fine. Google was simply blind to every enquiry we paid for.

Where does conversion tracking silently break?

Almost never inside Google Ads itself. It breaks on your website, usually right after something changed. The four patterns we now check for:

The rule we follow now: test before every deploy

We now smoke-test the conversion path before every deploy. Submit a flagged test enquiry on the live page, watch the conversion events fire in the browser's developer tools, then delete the test lead. Two minutes, every deploy, no exceptions. A habit that cheap, preventing another S$169 week (or a S$5,000 month on a bigger account), earns its place.

    The 10-minute check any owner can do

    You do not need to read code. Ten minutes in Google Ads:

    1. Chart clicks and conversions over 90 days. They should move together. Steady clicks with a flatline that starts on the date of a site change is the classic signature.
    2. Compare conversions to your inbox. If WhatsApp and email brought 12 enquiries and Ads shows 2, the gap is your answer.
    3. Ask whoever runs the account: "show me a conversion firing live, this week." Screen-share, submit a test, watch it register.

    Common questions about conversion tracking

    How do I know if my Google Ads conversion tracking is broken?

    The tell is normal clicks with suddenly zero conversions, especially right after a website change. Assume tracking broke before you assume demand died. Cross-check reality: if enquiries still arrive in your inbox or WhatsApp while Ads shows nothing, tracking is broken.

    What is a conversion action in Google Ads?

    A conversion action is the specific thing you tell Google to count as a win: a form submitted, a WhatsApp or call button tapped, a purchase completed. Google only counts it if a small piece of code fires at that moment. No fire, no conversion, no learning.

    Is GA4 the same as Google Ads conversion tracking?

    No. GA4 is Google's analytics product; Google Ads conversions are what the bidding system learns from. They can be linked, but they are separate systems and each can break independently. We have seen GA4 record events perfectly while Ads received nothing for weeks.

    How often should conversion tracking be tested?

    Test it after every change to your website, forms, or landing pages, because those are the moments it breaks. Between changes, a weekly glance at clicks versus conversions is enough. Our own rule after the S$169 week: a live test enquiry before every deploy, no exceptions.

    My agency handles tracking. Do I still need to care?

    Yes. Your agency configures it, but the money leaking when it breaks is yours. You do not need to read code. Once a month, ask them to show a conversion firing live in the browser. A good agency does it in two minutes.
